finally won after 11 months. Travelers offered $4,800. appraisal award came in at $48,200 last friday. here is exactly what got us there.
i have been lurking and reading appeal stories on this sub for almost a year while we fought this out. last friday we got the appraisal award and im finally on the other side. writing this for anyone else who is in the middle of a lowball storm claim and starting to think you have to accept the carrier number.
quick background. july 13, 2025 hail storm came through our part of kansas city. golf ball to baseball size on radar, dented every car on the street, shredded screens, beat the siding to hell, hammered the roof. neighborhood was a war zone. we reported the claim to Travelers within 48 hours. their adjuster came out on day 8, walked the roof for about 20 minutes, and the field report came back: "isolated mechanical damage, no storm-related hail impacts of sufficient size to compromise the roofing system. siding shows minor cosmetic dimpling, repair recommended for damaged corner panels only. estimate: $4,847.92, less $2,500 deductible, net payable $2,347.92."
i had three roofers and a public adjuster on the roof in the next two weeks. all four documented hail strikes on every elevation, multiple soft spots, broken shingle mat in the test cuts, granular loss across the entire south and west slopes. the siding was actually worse than the roof on the southwest elevation - hail had punched through the vinyl in a dozen places and caused damage to the OSB behind it. real estimates ranged from $44,000 to $52,000 for full replacement of roof, siding repair, gutters, and three windows with cracked glazing.
what worked:
hiring the public adjuster on day 30. her name is being withheld because i dont want this to be an ad but she works the kansas city metro and was worth every penny of the 10 percent contingency. she put together a 47 page claim package with photographic evidence elevation by elevation, the NOAA hail report for our specific zip code on the storm date, her own scope of damage with line item pricing in Xactimate, and a written rebuttal of the Travelers field report. that package alone forced them to send a re-inspection.
the re-inspection adjuster lied in his report. second adjuster came out in october 2025, was on the roof for 12 minutes, told us face to face "yeah this is clearly a covered loss, im going to recommend full replacement." his written report two weeks later said "no change to original determination." caught him in a direct contradiction. the PA documented the verbal statement in a follow up email she sent him the same day asking him to confirm. he never responded. that email became evidence.
invoking appraisal in december 2025. our policy had an appraisal clause - either party can demand appraisal if there is a disagreement on amount of loss. once we invoked, the carrier had to participate. we picked an appraiser (a retired roofing contractor with 30 years of insurance work), Travelers picked their appraiser (an in-house adjuster as expected), and they together selected an umpire (a licensed engineer). cost us $4,200 for our appraiser plus half the umpire fee. felt expensive at the time. paid for itself 10x over.
the appraisal panel went on the roof in february. three hours. they did test cuts. they marked hail strikes with chalk. they measured. the Travelers appraiser was visibly uncomfortable with what they were finding. by the end of the inspection it was obvious which way this was going. award came in june 13: $48,247.50 net of deductible. Travelers cut the check on june 14. no further appeals available, appraisal awards are binding.
lessons for anyone reading this who is currently being lowballed:
1) the first carrier estimate is an opening offer, not a determination. it is designed to be accepted by people who dont know they can push back. about 70% of policyholders accept whatever the carrier says according to my PA. the system depends on that.
2) document everything in writing. every phone call gets a follow up email summarizing what was discussed. every verbal promise gets confirmed by email. assume nothing said verbally exists if its not in your email.
3) a real public adjuster is not a contingency lawyer scam. mine charged 10% and put 9 months of work into our claim. she earned every dollar. interview at least three before you pick one. ask for references and call them.
4) appraisal is the underused weapon. most policies have it. most policyholders dont know about it. it bypasses litigation, its faster than a lawsuit, and the umpire decision is binding. you do have to pay your own appraiser and half the umpire but if the gap between offer and reality is large enough the math works.
5) time is the carriers weapon. they slow walk everything. they reassign your file. they "lose" documents. they hope you accept the offer because you are exhausted. our PA told us in month 4 "they will try to wear you down through month 9. once you cross 9 months without giving up they typically settle because they know you wont quit." that was almost exactly right.
roof goes on next week. siding follows in july. the wife and i had a glass of wine on the porch when the check cleared. one of the better evenings of my life. good luck to everyone still fighting.
